Consolidating a fragmented design landscape into a single design system — and designing the way distributed teams collaborate within it, so it stays coherent.
Design had fragmented across the organisation. Multiple markets, delivery teams and therapeutic areas had each grown their own patterns, components and conventions — with no shared source of truth and no agreed way to collaborate. The task was to consolidate what already existed into one coherent system, without stalling teams mid-delivery or imposing a system nobody had asked for.
Audited and consolidated the existing design landscape into a single design system, built from what teams were actually using rather than an idealised rebuild. Established the system in Figma and — just as importantly — designed the framework for how teams collaborate in it: component ownership, contribution paths, and shared conventions that let distributed teams work in parallel without diverging again.
